Back-Office Transformation Project for a Food Wholesale Company

Project Background

As part of developing its long-term management strategy, the client sought to reduce operational costs and improve internal efficiency. However, key back-office systems and business processes had not been reviewed for many years, limiting visibility into operational effectiveness.

The client therefore needed to clarify current workflows and responsibilities, define ideal future-state processes, assess whether existing systems were being used effectively and cost-efficiently, and identify any gaps in system functionality.

Approach

Acies began the engagement by conducting interviews with operational staff members across departments in order to understand the existing workflows, operational challenges, and organizational bottlenecks.

Based on the findings, the consulting team:

  • Mapped and visualized the current business processes

  • Identified operational inefficiencies and improvement opportunities

  • Facilitated discussions regarding ideal future-state operations

  • Developed action lists and implementation priorities

  • Established progress management frameworks including role allocation and accountability structures

In addition, Acies provided hands-on support in evaluating new systems and vendors, including:

  • Candidate system research

  • Vendor comparison

  • Participation in vendor meetings and discussions

  • Advisory support during system evaluation and selection

Value Provided

The project successfully visualized previously fragmented and “black-boxed” back-office operations that no single individual had fully understood across the organization.

As a result, the client gained:

  • Greater visibility into operational processes and inefficiencies

  • A structured understanding of improvement priorities

  • Increased organization-wide awareness regarding back-office optimization

  • Stronger alignment between departments on operational reform initiatives

The engagement also established the foundation for future system modernization and operational efficiency improvements, supporting the client’s broader long-term strategic transformation goals.
